The manufacturing execution framework
Twelve practices for a usable, controlled and scalable execution system.
These practices apply whether a company is replacing paper travellers, improving WIP visibility or establishing the production-execution foundation for a broader MES and APS strategy.

Define the production object clearly
Decide what the system is moving and controlling: production order, work order, work package, batch, assembly, serialised unit, repair job or another defined object.

Preserve customer, product, part, order, work-package and external-system references without forcing every manufacturer into one terminology model.

Use meaningful route operations
A route operation should represent a genuine production stage, work-centre activity, decision point or responsibility handoff—not every granular instruction.

Keep granular work inside the QCP
Detailed assembly, inspection, verification and measurement tasks belong inside the Quality Control Procedure attached to the route operation.

Version routes and procedures
Released work must retain the route and procedure version it was issued against. Updating tomorrow’s standard must not rewrite yesterday’s production history.

Set target time with tolerance
A single rigid duration often creates false alarms. Use a target duration and a deliberate tolerance for each route operation, supported by an overall required-by or shipping date.

Capture execution where it happens
Record acceptance, start, pause, hold, completion, quantities, labour or resource time, material usage, scrap and rework at the work centre. Delayed retrospective entry weakens WIP, forecasting and operational costing.

Operators use queue selection, search or optional QR scanning to open the live traveller and record the permitted action, time, usage, quantity and evidence.

Make handoffs explicit
Completing one operation does not prove the next section has received the work. Use pass and acceptance events to show where responsibility currently sits.

Transfer quantities, notes, evidence, QCP outcomes, open risks and the required next action with the job.

Structure exceptions, do not bury them
Holds, failed checks, out-of-tolerance measurements, shortages, scrap and rework should use controlled reasons and consequences rather than disappearing into free-text notes.

Configured outcomes block completion, place work on hold, create rework, require approval or permit a controlled exception.

Control WIP by queue and age
Total WIP alone is not enough. Review incoming queues, unaccepted transfers, active work, held work, ageing, overdue operations and work waiting for quality or approval.

Use QR codes to remove friction
QR technology should shorten the path to the correct live record. It should not become a separate data model or a mandatory step where queue selection is faster.

Print optional QR labels for jobs, batches, units, kits, trolleys or travellers and open the same controlled execution record.

Integrate without duplicating system ownership
ERP, MRP, payroll, inventory or accounting systems may own orders, commercial master data, approved rates and formal financial records. The execution layer should own actual route events, QCP results, WIP, timing, usage, cost drivers and handoff history.

Stable external references, imports, APIs and event-ready structures exchange approved rates, production usage, operational cost results and execution status without creating conflicting systems of record.

Roll out, measure and improve
Begin with one route or product family, confirm operator usability and information quality, then expand. Do not digitise an unclear process across an entire enterprise at once.

Calculate operational cost from execution data
Production cost should follow the work actually performed. Use approved rates with recorded labour or resource time, material usage, machine time, scrap, rework, subcontract processing and permitted direct-cost inputs.

Calculate planned cost, actual cost to date, estimate at completion, final operational cost and variance while financial systems remain the formal source of truth.
